THE CHALLENGE
After the COVID-19 pandemic, executives at Northern Arizona Healthcare (NAH) identified leadership as a core organizational issue. Healthcare professionals are rigorously trained for clinical care, but most programs lack formal leadership development. In a dynamic hospital environment — where leadership quality directly shapes patient outcomes, staff retention, and operational performance — that gap had measurable consequences. Engagement scores sat at the 60th percentile. First-year nurse attrition was climbing above target. NAH needed more than training. They needed a leadership system.
THE ENGAGEMENT
Over two years, Echelon Front partnered with NAH to design and implement a full leadership development program for 200 leaders — split into cohorts of 50 — and an introductory program for 150 frontline nurses. The engagement went well beyond content delivery: four sequential full-day workshops covering the introduction to Extreme Ownership, barriers to implementation, building leadership relationships, and effective communication. Each session used interactive briefs, live role-play, problem-solving exercises, and real-time debriefs tied to current organizational challenges. Virtual reinforcement sessions between each workshop maintained momentum and connected principles to day-to-day decisions. A nine-month internal trainer certification program developed 10 NAH personnel — drawn from all levels of the organization — to sustain and scale the system independently after EF's direct engagement concluded.
THE RESULTS
Within one year of starting the program, engagement scores for participating leaders jumped from the 60th percentile to the 96th percentile. First-year nurse attrition dropped by 4% — exceeding NAH's own stretch goal. NAH received Leap Frog Grade A status for quality patient care for the first time in its history. Every primary nursing engagement metric improved, with all but one now sitting above the national average. The ripple effect reached the entire organization — not just the 200 leaders in the program — because culture change at the leadership layer created conditions for ownership throughout.
